Level 1: $100K–$300K — the hustler

Level 3: $1M–$3M — the operator
- Business is real but delivery is chaotic; every customer gets a custom solution
- Fix: standardise delivery, raise prices, smooth onboarding
- Four S's framework: scope (define "done"), steps (document the process), standards (what you enforce, not what you request), scorecard (track performance)
- Hire for delivery; your only job is now marketing and sales
Level 4: $3M–$10M — the growth creator
- Stop gambling on single channels; build a predictable, multi-source growth engine
- Growth triangle: inbound magnet (content that educates), outbound megaphone (targeted outreach), partner program (referral fees)
- Key hire: head of demand generation
- Hope isn't a growth strategy; systems are
Level 5: $10M–$30M — the CEO
- The business can no longer run through you; install leaders and rhythms
- Decision ladder: $50 for anyone, $500 for managers, $5K for directors, $50K for C-level — no approval needed
- Leadership rhythms: daily 15-min stand-up, weekly 60-min sync, monthly financial review, quarterly planning, yearly off-site
- If every road leads to you, you're the traffic jam
Level 6: $30M–$50M — the professional
- Pros in every seat; all decisions data-informed, not gut-driven
- Three P's: people (leaders who own outcomes), playbooks (repeatable systems that get rebuilt every 6 months), profits (track margins, CAC, LTV — not just revenue)
- Scorecards for everyone; clarity kills drama
- What you tolerate will grow
Level 7: $50M–$100M — the architect
- Stop thinking in years; start thinking in decades
- Build moats: brand (trusted reputation that drives default choice), network (actively leveraged, not just accumulated), data (information advantage that compounds)
- A brand without strategic focus is just a name
- Look 18 months around the corner; anticipate market shifts
Level 8: $100M+ — the empire builder
- Role shifts to capital allocator and talent magnet
- 40-40-20 rule: 40% of attention on people (recruiting, retaining A-players), 40% on capital allocation within your zone of genius, 20% on vision
- One big bet per year; one needle-moving decision per day; home by dinner
- Vision requires: 100% clarity, 100% belief, held 100% of the time
