How integrators hold visionaries accountable in EOS
Executive overview
Visionaries need structure to feel free, but holding them accountable is the integrator's job — and it creates friction without clear ground rules. The visionary and integrator must agree upfront on the degree of accountability, then both must honour that agreement.
Accountability only works when both parties explicitly agree to it before things get tense.
Setting up the accountability agreement
- Agree on accountability terms during Same Page Meetings — not mid-conflict
- Define exactly how much accountability the visionary wants: some want freedom, others want tight oversight
- Make the agreed level crystal clear before the relationship is tested
- Visionaries must accept that being held accountable will not always feel good
Safe words and enforcement
- Agree on a safe word before tension arises
- The safe word triggers the visionary into a listening state
- Visionaries must recognise the integrator is acting for the organisation's benefit
- Visionaries without rocks still need their power harnessed in support of the team
The stakes for both sides
- Without ground rules, both leaders get frustrated and friction builds
- External accountability (board, owner's box) can supplement the integrator's role
- Integrators have a final option: leave for a visionary who will honour the agreement
- Visionaries who refuse accountability risk losing a strong integrator
