Most companies issue a one-sentence vision statement that nobody can act on. Cameron Herold's alternative is a four-to-five page Vivid Vision document that describes your company three years in the future in concrete, sensory detail — so every employee, investor, and partner can see what you're building.

Culture isn't perks. It starts with vision, is anchored by four foundational "corners," and lives or dies in your people systems.

The company that can describe its future state will outperform the one that can only show its plan.

Vivid vision: the four-page document that replaces vision statements

  • Imagine your company on a specific future date — walk around it, write down everything you see
  • Describe meeting rhythms, management team, what customers write about you, what employees post on Glassdoor
  • You don't need to know how — your team takes each sentence and generates one or two projects from it
  • Projects are then prioritised like building a house: foundation before appliances

  • BHAG — a 20-to-30-year stretch goal that from inside seems possible, from outside seems impossible; never a numeric target (e.g. Nike: "crush Adidas"; Google: "organise the world's information")
  • One-year plan — the near-term execution layer that makes the vivid vision actionable

People systems: where culture actually happens

  • Culture emerges from recruiting, interviewing, hiring, onboarding, training, and leadership development — not perks
  • Hire for cultural DNA first; find the role second
  • Push away candidates who aren't excited by your vivid vision — polarisation is the goal
  • Remove toxic people, cultural cancers, and underperformers actively and consistently

Free PR: four core stories and how to pitch them
