Carey Village orphanage in South Africa grew from one child to 108 over 20 years through sheer willpower, donor goodwill, and crisis management. Children aged out at 18 and returned to the same conditions they came from. The founder realized the problem was organizational — without a clear vision and operating system, passion alone couldn't produce lasting outcomes.

The problem with passion-only leadership
- Funding was perpetually precarious — salaries and food supplies ran dry multiple times
- Emergency donations kept the organization alive but didn't change long-term outcomes
- Three managers were terminated for not prioritizing children's welfare
- Operating in South Africa adds compounding logistical difficulty — power outages, infrastructure failures mid-meeting
- Children left at 18 back into the circumstances they came from; the cycle didn't break
What EOS changed
- Forced clarity on the real end goal, not just day-to-day survival
- Identified what needed to happen first versus what was noise
- Gave the leadership team a shared language and decision-making framework
- Created a blueprint that can outlast any individual — including the founder
- Progress became visible to outsiders; the neighboring St. Peter Christian College adopted EOS within a year
The goal: financial independence
- Founder's personal definition of success is reaching financial self-sufficiency for the orphanage
- That milestone would allow him to hand over leadership without the organization collapsing
- The model is intended to be replicable — other mission-driven organizations should be able to run on EOS
- St. Peter's director Muzi Kumalo sees EOS as a legacy tool: a blueprint that carries forward beyond any individual's tenure
