The Integrator Engagement Matrix: focus and engagement explained
Executive overview
Many people in an integrator seat are either under-engaged or spread too thin. Two axes define your effectiveness: engagement (mindset and accountability) and focus (time and energy dedicated to the role).
The matrix plots where you fall — and the goal is the upper-right quadrant: high engagement, high focus.
Powerful integrators drive everything up and to the right.
The two axes
- Engagement axis measures how deeply you embody the integrator role — holding the leadership team accountable, breaking ties, harmoniously integrating functions, accepting ultimate accountability for results.
- Facilitation of Level 10 meetings alone does not make you an integrator.
- Use the Rocket Fuel Power Index (eight mindsets, scored 8–96) as your engagement indicator.
- Focus axis measures the share of your total time and energy given to the integrator seat — from 0% to 100%.
- Sitting in multiple seats reduces your effective focus, even if you are nominally full-time.
- Part-time work across companies also lowers your focus score.
The four quadrants
- Lower left — low engagement, low focus: minimal integrator presence; likely just facilitating meetings.
- Lower right — high focus, low engagement: time invested but not yet empowered or fully engaged.
- Upper left — high engagement, low focus: engaged mindset but split across too many other seats.
- Upper right — high engagement, high focus: the powerful integrator; this is the target.
Three key takeaways
- Full-time in the seat does not equal high engagement — you can hold the title without embodying the role.
- Sitting in multiple seats (ops, finance, etc.) fragments focus and limits integrator impact.
- Drive every decision and action up and to the right on both axes.
