How to build a high-performing small team from scratch
Executive overview
Most founders stay stuck as solo operators or get trapped in self-employment, doing everything themselves with no leverage. The path out is a staged team-building model: each phase is a distinct team with a distinct job.
A small, AI-enabled team of 6–12 people can generate seven-figure revenue if built in the right sequence.
Starting solo: three options
- Apprentice: join a small dynamic team to gain commercial awareness, self-awareness, and access to resources.
- Side hustle: run a focused 90-day experiment — test skills, earn a little, then shut it down.
- Self-employment: a trap. Constant sell-then-deliver cycle with no escape; avoid or time-box to 90 days.
Phase 1 — scout team (2 people)
- Purpose: validate ideas before committing — collect data, not build a business.
- Two roles: can we sell it? Can we build/deliver it?
- Both use AI (ChatGPT research model) to accelerate research.
- Process: generate 10 ideas → narrow to 3 → validate → build a financial forecast.
- Output: a validated idea with a business model that justifies moving forward.
Phase 2 — fire-starting team (4 people)
- Associate key person of influence (AKPI): a credible external figure who lends their name and reputation; compensated via % of sales or day rates.
- Head of sales: owns leads, appointments, presentations, and sales (LAPs).
- Head of delivery: owns customer success and experience scores (target 8+/10).
- Swiss Army Knife: high-agency generalist — supports sales, delivery, admin, and coordination.
- Goal: get the fire started under the AKPI's brand.
Phase 3 — core team (6–12 people)
- Key person of influence (KPI): you, as the face and voice of the brand; focused externally on reputation-building (book, talks, podcasts).
- General manager: runs the business day-to-day; your primary internal connection to operations.
- Marketing + sales: lead generation and sales closing (or appointment setting for the KPI to close).
- Development + customer success: build and improve the product; ensure customers get results.
- IT/data: manages financial and performance data (cost per lead, cost per acquisition).
- Admin/media/Swiss Army Knife: captures media, keeps content flowing, supports all other roles.
Operating rhythm and leverage
- Run a perfect repeatable week: high-performing activities happen every week without exception.
- Three or four spotlight campaigns per year refresh momentum.
- Share a big message externally via podcasts, video, and content.
- Target three or four product tiers (gold, silver, bronze) and build strong IP.
- Every team member is AI-enabled; small teams have effectively infinite leverage at this point.
