Why employees keep asking for approval — and how to fix it

A team member who constantly seeks sign-off on every task isn't just annoying — the root cause determines the fix. Three distinct causes require three different approaches. Treating the symptom (giving constant approval) makes the problem worse.

Connecting people to their own feedback data is more effective — and sustainable — than becoming a validation machine.

Ask why before assuming

  • Start with a direct, casual question: "Why do you ask me before sending that?"
  • The answer changes everything — different causes need different solutions
  • Common triggers: bad onboarding, lack of confidence, or validation-seeking
  • If the person can't articulate why, default to the confidence solutions first

Cause 1: Trained behaviour from onboarding

  • Prior manager required sign-off on everything — habit carried forward
  • Fix: explicitly re-set expectations, then update onboarding for future hires

Cause 2: Lack of confidence

  • Person fears consequences of mistakes, often imagining far worse outcomes than reality
  • Describe exactly what happens when something goes wrong — demystify the fallout
  • Address specific knowledge or skill gaps through coaching
  • Set decision thresholds: small issues = use judgment; mid-range = loop in a peer; large = escalate to manager
  • Thresholds shift over time as confidence grows; consistent paralysis signals a coaching need or poor fit

Cause 3: Validation-seeking

  • Person is confident in their work but needs external "good job" to feel accomplished
  • Feeding the validation loop is exhausting and entrenches the dependency
  • Fix: connect them to the data that reflects their own performance
  • Example: support agent checks ticket close rates and NPS scores on a set routine
  • Example: graphic designer tracks thumbnail click-through rates and owns split testing
  • Have them share results with the team — they still get social recognition, but earn it through data, not manager praise
  • Shifts the feedback source from manager opinion to objective output
