A four-part framework for clearer async team communication
Executive overview
Async messages on remote teams routinely stretch a five-minute conversation across three work days. The CARS framework — Context, Attempts, Request, Stakes — gives every message a consistent structure so recipients know exactly what they're being asked to do.
It cuts back-and-forth, reduces reverse delegation, and scales across every level of a team.
Explicit requests and defined stakes eliminate the ping-pong cycle that kills remote productivity.
The four parts of CARS
- Context — a short TLDR of the situation, even if the full history is readable in the thread
- Attempts — what has already been tried or ruled out; can be "none" or a detailed troubleshooting list
- Request — a specific, verb-driven ask ("confirm you approve this color choice"), not a vague "can you look at this?"
- Stakes — why this matters, why this person needs to be involved, and how urgent it is
Scaling the request by delegation level
- Senior level: inform and confirm awareness ("I solved it — just acknowledge you've seen this")
- Mid level: present a recommended solution and ask for approval before acting
- Task level: ask a specific factual question ("what brand color should I use here?")
Using stakes to stop reverse delegation
- No stated stakes gives the manager grounds to push the question back to the sender
- A quantitative threshold (e.g. "involve your manager only if the billing issue exceeds $100") removes ambiguity about when to escalate
- Stakes prompt junior team members to decide independently rather than loop in leadership by default
Applying CARS in practice
- Works in writing and verbally — no need to spell out the acronym
- Text expansion tools can auto-populate the four prompts to reduce repetitive typing
- The framework applies to any request for support or external feedback, regardless of platform
