Every weekly meeting should discover, discuss, decide, and delegate — nothing more.
The four Ds
- Discover — scan what's happening with customers, competition, metrics, wins, and blockers
- Discuss — pick one or two issues that matter most; don't try to cover everything
- Decide — at the close of discussion, get clear on what the team will do
- Delegate — assign each decision to a specific person for the coming week
Applying the framework
- Add a brief opening and close as bookends, but keep the 4D core intact
- Don't over-engineer timing or exact wording — the design matters more than the format
- Leadership team runs a 4D meeting; each functional team or department runs its own
- Functional team meetings should connect up and down to the leadership team's rhythm
