The 4D weekly meeting framework for team execution

Executive overview

Most teams meet weekly but lack a structure that drives real decisions. The 4D framework turns weekly meetings into a tight cycle of intelligence, discussion, and action.

Every weekly meeting should discover, discuss, decide, and delegate — nothing more.

The four Ds

  1. Discover — scan what's happening with customers, competition, metrics, wins, and blockers
  2. Discuss — pick one or two issues that matter most; don't try to cover everything
  3. Decide — at the close of discussion, get clear on what the team will do
  4. Delegate — assign each decision to a specific person for the coming week

Applying the framework

  • Add a brief opening and close as bookends, but keep the 4D core intact
  • Don't over-engineer timing or exact wording — the design matters more than the format
  • Leadership team runs a 4D meeting; each functional team or department runs its own
  • Functional team meetings should connect up and down to the leadership team's rhythm
