Process mapping: the one method every small business needs
Executive overview
Most small businesses run on invisible assembly lines — repeated sequences of steps that nobody has ever written down. Errors, delays, and miscommunication persist because no one can see the full picture. Process mapping makes those invisible workflows tangible by capturing each step as a visual diagram.
Start by defining a scope (start point and end point), then fill in the steps using four symbols: squares for actions, diamonds for decisions, rounded rectangles for start/stop, and arrows to connect them.
The real value comes from doing this with your team — shared mapping surfaces mistakes and wasted effort that would otherwise stay hidden.
The four core symbols
- Square (rectangle): an action step — always a verb + noun (e.g. "Script YouTube video")
- Diamond: a decision point with a yes/no fork
- Rounded rectangle: start or stop boundary
- Arrow: shows direction and sequence between steps
Building your first process map
- Choose a scope: define a clear start and stop (e.g. "lead arrives" → "customer leaves happy")
- Ask "what happens next?" at each step and add a box
- Show parallel steps stacked on top of each other; show rework paths going backwards
- Avoid duplicating steps — if two paths converge on the same action, it appears once
- No software required; a whiteboard or sticky notes works; use a digital whiteboard (Canva, Whimsical) for remote teams
When to use it and how to improve
- Use when improving an existing process (as-is map) or designing a new one
- Zoom out for big problems; zoom in for narrow refinements
- To improve customer experience: overlay the customer journey and emotions at each stage
- To improve productivity/communication: add work streams and colour-code ownership by department
- To improve profitability: add time and cost data to each step, then identify delays
